Theresa Shan

Once upon a time I was a TV producer who walked into a yoga class and that was it. I quit my well-paying job at Lucasfilm to become a yoga teacher, and somehow ended up running multimillion-dollar fitness businesses across Asia. Life is funny like that.

 

I am an author of the book SOFT Leadership, a human-centred approach to leadership. In addition, I share about my leadership experience on various social media platforms, and publish articles about leadership on my blog and Substack page. 

These days I advise businesses in operational leadership, specialising in the fitness & wellness industry.

 

I am open to speaking engagements as well as full time and/or consulting roles in executive leadership.

My Experience

15 Years

Over fifteen years I've turned a S$7M annual loss to breakeven in twelve months. I've scaled a boutique studio from one location to six within five years, grown revenue from S$120K to S$3M, and kept the company profitable through COVID. I've led teams of every size across Singapore and Hong Kong. I've built businesses, restructured them, grown them — and on occasion made the hard calls nobody else wanted to make.

 

Before all of that, I built two businesses from nothing. A yoga retail brand I grew for five years before selling — mostly because it had completely exhausted me. And a wellness marketing and events platform that became Singapore's first yoga festival, before I walked away for personal reasons. Neither ended the way I first imagined. Both taught me more than any MBA: how to start something from zero, make it work, and know when to walk away. That turned out to be the most useful education I've ever had.

I Lead With

Heart & Numbers

In an industry that too often runs on vibes and passion, I've always led with both heart and numbers. You don't have to choose between being a good human and a good operator — in fact, I'd argue the best operators are the ones who never forgot they're dealing with people.

 

That's the whole of what I've learned about leading. We were handed a model of leadership that runs on pressure: push harder, speak louder, treat the business like a machine and the people inside it like parts. It works, until it doesn't. I lead the other way — from presence, not pressure. Softness that isn't weakness, but strength that's stopped needing to announce itself. Not softer as in weaker. Truer.

 

I'm half Singaporean, half Dutch, which means I understand Asian culture intrinsically and can be brutally direct about what isn't working. I've lived between cultures my whole life, and it turns out that's genuinely useful when you're leading diverse teams across markets. Singapore taught me to execute. The Netherlands taught me to question. Good leadership needs both.

 

I hold an MBA and a Master's in Counselling & Psychotherapy — which sounds like an unusual combination until you've tried to turn around a burned-out team in the middle of a declining business. Then it makes complete sense.

 

One of the things I'm most proud of, professionally: I led a fitness business through COVID without letting a single team member go. We moved fast and pivoted hard — online streaming, equipment rentals, a spinning class in a nightclub. We kept the business profitable and the team intact. That's what being quick on your feet actually looks like.

My Philosophy

THE SOFT METHOD

Everything I've learned eventually became a method — a way of approaching not just leadership, but work, decisions, and life. I call it SOFT.

 

Sense. Notice before you act --> the signal in the room, the thing the numbers haven't caught up to yet.

 

Open. Stay open instead of hardening. Listen longer. Receive what's true.

 

Flow. Move with what's actually happening, rather than forcing the plan.

 

Transform. Let the change land — in the decision, the team, the business, in you.

 

And then the Spiral, where you return to the start, and Sense again — but you've been round once, so you begin deeper.

 

SOFT is a spiral, not a ladder. The return is where the growth lives.
